If you want to solidify your value to your current employer and develop your leadership skills without necessarily having a leadership role. When you imagine a professional leader, many of us picture a manager, a business owner, or an entrepreneur. Leadership in many cases is synonymous with being in charge of a group of people. While it is true bosses and business owners are leaders, there are many different kinds of leadership that one can embody. You don’t have to be in charge of an organization or team in order to lead with your efforts and insights.

Whether you’re a manager or simply a member of a large team, intrapreneurship is a skill you can utilize to position yourself as a leader. Intrapreneurs are innovators within an organization who use their knowledge and skills to drive new ideas. In a similar way that entrepreneurs create a new product or service, intrapreneurs create new processes, develop new products, forge new pathways at their own company.

There are several key characteristics that allow intrapreneurs to achieve more than the average employee, which you may already be familiar with. They are eager to learn, always asking questions to understand why things are the way they are. They are flexible and collaborative, always willing to make adjustments and react to changing situations and requirements. Though they work well in a team, they also are motivated by a certain degree of competition.

Perhaps one of the factors that makes them most successful, is their creativity. Using their innate curiosity, they think outside of the box to come up with unique solutions to common problems. They also tolerate a certain degree of risk when advocating and testing their more unusual ideas.

These characteristics are often seen across every level of a successful team. No matter your position, you can focus on these traits to help find success. Here are just a few of the ways that intrapreneurship benefits your career:

  1. Positions You as a Leader

If all these characteristics sound familiar, it is because they also make great leaders. Being a team player, taking initiative, and coming up with innovative ideas can all help others see you as a leader in the workplace.

  1. Helps You Build Lifelong Skills

No matter what you’re doing in 5 or 10 years, the soft skills you build while working as an intrapreneur will always be valuable. Being able to innovate, take on risks, and learn from failures are some of the most important skills in any career. While you may not use the same software job to job, these skills will always be useful.

  1. Sets Your Career Up for Success

Being able to offer a unique perspective, smart ideas, and flexible teamwork abilities will undoubtedly benefit your career. When looking for someone to take on a new project, or spearhead a new team effort, your bosses and coworkers will be more likely to look to you if you have a track record of intrapreneurship.

How to Bring Out the Best In People at Their Worst

Conflict can take many forms. It can be in your face, or passive aggressive behind the back. It can be caused by a specific context like meetings where typically assertive people talk too much while others drop out. The first step to successfully exiting a conflict or even better preventing it in the first place, is to understand why people act the way they do. In order to do that I would like to introduce you to the Lens of Understanding, from our book, “Dealing with People You Can’t Stand, How to Bring Out the Best in People at Their Worst.”

When you understand why people act the way they do, then you will be empowered to transform and prevent conflict behaviors. Let’s examine behavior through the Lens of Understanding. We have a green Cooperation Zone and people have 4 intents operating within them: the intent to Get Things Done, to Get Things Right, to Get Along with People, and to Get Appreciated by people. Behaviorally speaking if a person is in a Get it Done mode they will be focused on the task at hand and become more assertive to make things happen. If things are not getting done and perceive others as wasting time, then they have a tendency to go into the yellow Caution Zone and will become more controlling because if they can take over they can make things happen. Sometimes the fact that they take charge and move things forward is not a problem but a solution. That really depends on how it is done. People can also go into what we call the red Danger Zone and their behavior is more destructive and can easily become a Tank. A Tank declares martial law and runs right over you. Life is really simple to them. You are part of the solution or you are eliminated. They may rip you apart personally, but the irony is, “it’s nothing personal”. You just happen to be in the way of an end result and so must be eliminated.

However, control has other expressions. When people have suppressed anger or resentment, Sniping is often the result. At a meeting their attack is hidden in put down humor, snide remarks and sarcasm. This can be to your face or also behind your back. Sabotage and malicious gossip are also versions of this behavior. A third controlling behavior is Know-it-All. They control through knowledge because they really know a lot, but they are closed minded to everyone else’s possible contribution. In a meeting they can take the group down endless irrelevant tangents.

If we shift gears to the intent to Get it Right, we find people still focused on the task but less assertive because they must slow things down to make sure all the details are covered.   If the people around them are not paying attention to accuracy, then they can move into the yellow zone and become more perfectionist. The positive of that is all the details are covered but if they go too far into the red danger zone, they can get to a point where no one including themself can meet their high standard and then begin to feel helpless or hopeless. When people feel helpless, Whining is the result. When people feel hopeless, Negativity results. What they both have in common is they speak in generalizations that “everything is wrong, nothing is right, and it’s always that way.” It is these generalized problems that drive everyone around them crazy, because the first step to problem solving is specifics. You can’t solve a generalization.

Other people in the face of that unattainable perfection just get frustrated and give up. That’s when you hear, “Fine, do it your way. Don’t come crying to me when it doesn’t work out.” From that point they become the Nothing person and give up.

You also get Nothing behavior from a different area of the Lens. Out of the intent to Get Along with people you get people who are friendly and helpful. Here the yellow zone is all about get approval from others. And since if you don’t have something nice to say, then don’t say it at all, Nothing behavior is a common result. Agreeable Yes behavior also stems from this motivation. Out of the desire to please and get approval, people don’t consider their own needs but just say yes to whatever anyone else wants. Maybe behavior can also originate from this zone. We have all told a salesperson, “I’ll think about it.” Were you really planning on thinking about it? No, it was approval-oriented behavior. Passive aggressive behavior also originates out of this zone. They are nice to your face but become a Sniper behind the back.

Shifting mental gears to the intent to Get Appreciated by people, we find the focus is still on people but behavior tends to be more assertive because what goes hand in hand with appreciation is a desire to contribute to others. But if they are not getting the appreciation they feel they deserve, their behavior gets more attention seeking. The red zone version can be a temper tantrum or what we call the Grenade. It is different than a Tank attack in that the Tank is focused on a specific person and you know what the issue is. When a Grenade blows up they do so in 360 degrees, indiscriminately and everyone gets hit. You are more likely to hear things like, “It’s the government’s fault! That’s the problem with the world today.” and other statements that make no sense given the present circumstances. A Tank is demanding action. A Grenade is demanding attention.

What you also get out of a need for attention is another kind of Sniper; friendly fire. These are people who like you and use put down humor or teasing as a way of showing their affection. There is no ill intent, but it can still have painful consequences.

Last but not least another behavior with an extreme need for attention is Think-They-Know-it-All behavior. Here you have someone acting like they know what they are talking about, but they don’t. You get one-upmanship in this category. If you had a great vacation, they had a better one. If you were sick, they were sicker. If you had a big inauguration, they had a bigger inauguration.

Tank, Sniper, Know-it-all, Think-They-Know-it-All, Grenade, Yes person, Maybe person, Nothing person, No person, and Whiner are the top ten-problem behaviors people face. But the good news is communication is like a phone number and there is a “right number” behaviorally that you can dial that can pull people out of their stress response and back into the normal zone of behavior.

What Is Imposter Syndrome and How May It Be Affecting Your Leadership?

You’ve made it as a leader. A leader that most say is very successful. Yet, you still find your hands getting clammy every time you have to get up and talk about ideas or projects you have in the works even though your team knows they won’t fall short of a success.

If you feel this way, you may be experiencing the imposter syndrome. Turns out, even the highest of achievers, like Serena Williams and Tom Hanks, deal with the same extreme case of self-doubt.

The syndrome is reported to have, and continue, to affect 70 percent of millennials. This extreme self-doubt stops you from chasing after your goals and let you feel proud of those you’ve already nailed. But guess what? You aren’t crazy! You’re worthy of the achievements you have earned. You are worthy of your place no matter what stage of life, or your career, you are in.

Whether you’re slightly affected by the imposter syndrome or not, there are five different types you may just fall under. Learn about the types, how they may be affecting your finances, and what you’re able to do to counteract each thought process.

Five Different Types of Imposter Syndrome:

  1. The Perfectionist

As a perfectionist, you feel like you’re unstoppable. You think no matter what you have on your to-do list, or calendar, you will be able to fit everything in and master each activity no matter how tired you may get. Even though you think every week you’ll be able to master all trades, you’re constantly letting yourself down. Each week you look back at everything you weren’t able to complete, even though you thought you easily could.

To push past your perfectionist imposter tendencies, break your goals down into smaller micro-goals. Instead of wanting to save thousands of dollars this year for a house down payment, break down a small monthly value goal that will easily lead you up to your goal.

  1. The Super(wo)man

You may find yourself spending the majority of your time in the office or working countless jobs. When your friends and family ask if you’re able to make an event, you find yourself constantly turning them down because you have to “work.” No matter what, you grade your work on how much time you put into each rather than the output of each project you complete.

To hold back from working countless hours night after night, try different work methods like deep work and task batching. Invest in various apps that are able to block notifications during certain working hours, and value sound canceling earbuds that will allow a distraction free zone. Create boundaries in the workplace to ensure you don’t stay too long to wrap up a project in an unrealistic time frame.

  1. The Natural Genius

Luckily, you’re really smart. The downside is that you don’t like to get out of your comfort zone. You may avoid taking on new projects since they will take you a little more time and focus to get the job done right. This can prevent you from reaching the next step in your career or be there when your coworkers may need help on certain projects to deliver in time.

Even though you’re really good at what you do and are happy with that, get out of your comfort zone. Whether that be going to a new workout class on the weekend or asking to join meetings across different departments at your company, push yourself out of your bubble.

  1. The Soloist

As the soloist, you find yourself doing everything yourself. You insist on walking up and down every aisle at the grocery store to find that specific rice blend you like rather than asking the countless associates that walk right past you. You find yourself doing the same thing at work. You’d rather finish a project on your own in double the time it normally would just so you don’t have to ask your coworkers for a rundown.

Asking portrays your confidence in owning up to not knowing everything. Constantly tell yourself this when questions start to arise at your job. Even take baby steps by asking store associates to point you in the direction of a specific item that you know you’d be able to find on your own.

  1. The Expert

You’re the jack of all trades. You’re good at everything that’s put on your plate, but you may not be good at strutting your stuff when asked. During meetings you may feel like you blacked out when having to stand up and talk in front of everyone, or consistently feel like the information you have doesn’t amount to anything. Your coworkers look up to you, but you still feel like a fraud when they pay attention to you.

To act like the expert you are, exercise your communication skills and remind yourself you have earned your spot in whatever meeting or opportunity you were presented with. To be confident, you have to act confident.

This common syndrome may deter you from reaching your biggest career goals. Can Resilience Differentiate You as a Leader?

The following blog is a republish of an article appearing in Forbes written by Maureen Metcalf about resilience during difficult times. The podcast How Does the Brain Impact Leadership Resilience? with Jon Wortmann provides additional resilience tools.

In times of uncertainty, resilience is one of our most important skills. I define it as “the ability to remain flexible and focused when facing change.” As leaders, we are facing a higher level of volatility across the business environment than we previously faced. In the U.S., we are looking at a major political change as Republicans gain control after eight years. This upcoming transition is exposing division that was not previously evident on the surface in families, offices and communities. Such division can be healthy if addressed with a spirit of curiosity and grace. Yet, how can that happen when we view our previously trusted colleagues and even family members as “the other,” or worse?

While the political environment is the most obvious example right now, we are also seeing unprecedented volatility in financial markets and uncertainty in many sectors such as health care. Some of this is caused by politics, some by technology, and some caused by the fact that we live in a world that is much more interconnected than it used to be. We are dealing with situations we’ve never seen before. There is no return to the prior level of control so as leaders, we need to learn to be more agile.

Take Bill, a university director, responsible for physical and technology security. He came into work on a normal Monday morning, got his coffee, and started to plan his week. At 9:10 his world was interrupted. A young student drove off the road and onto a sidewalk trying to hit students. The student emerged from his car and began attacking others. It was the job of the director, campus security and many others to move very quickly in this situation. For Bill, resilience was critical in this moment and in the moments following the event. He needed to respond with his full attention, as people’s lives and the well-being were at great risk.

Today’s leaders must update their leadership thinking and behavior to keep pace with the challenges they face. In this sense, leadership is always self-renewing, and I believe resilience is the foundation of it, because, as we face accelerating change, we also face an increasing occurrence of people who respond to these changes with different perspectives. If we can integrate these differing perspectives in every area of our lives — work, politics, in our communities and at home — to create more comprehensive and durable solutions, we are all served by the process. If, however, we discount others because they have perspectives we disagree with, or, even worse, see them as “wrong,” we lose the value of learning and risk the relationships required to thrive in times of challenge.

Back to our example, if Bill had only considered one facet of security, his team would have been ill-equipped to deal with a complex attack.

So, as a leader, how can you build resilience to navigate the challenges you face in work and life?

Using innovative leadership as the foundation for this discussion, we can parse resilience into four categories:

  1. Maintain physical well-being.

This is the category most of us understand and often ignore. We need to get enough sleep, we need to eat healthy food and manage caffeine and alcohol. It is also important to find a practice to rejuvenate ourselves physically. I recommend a combination of physical exercise and relaxing to include meditation and mindfulness. It is hard to respond to challenge when you are exhausted, caffeinated or hung over.

  1. Manage thinking. 

This category is the one I think we most often miss and is a skill that can be learned even in the busiest of times. It involves paying attention to what you are thinking and stopping the negative “self-talk” as soon as you notice it. Self-talk is that inner conversation most of us have that serves as the inner critic, giving negative feedback even when no one else is around to do it for us. Think of this as adopting the most critical person in your life and inviting them to live with you. What would life be like if instead you adopted the most adoring person in your life and invited that person to live in your head?

Managing thinking shifts the self-talk and the tendency to dwell on the negative or risky. I am not suggesting we become unreasonably positive or dismiss risk, but rather, understand the risk and put plans in place. Then, trust ourselves and others to navigate whatever difficulties arise.

  1. Fulfill purpose and emotional intelligence.

If you have a clear sense of purpose, it is much easier to keep life’s challenges in perspective. This would be summarized by the adage, “Don’t sweat the small stuff, and it is all small stuff.” I would modify that to say, “Understand what is small and don’t sweat it.”

The second half of this recommendation is about being emotionally intelligent. There are books written on emotional intelligence, but for the sake of brevity here, I would say be aware of your thinking and emotions (see above) and manage them intentionally. Secondly, be aware of others, and manage those relationships intentionally as well.

  1. Harness the power of connection.

Have people in your life who support you. I recommend having people at work who can serve as sounding boards and thought partners. I also suggest having connections outside of work who can give you good counsel. Then, have at least one person in your life who just thinks you walk on water no matter what.

While Bill’s story is more extreme than most of us face on a Monday morning, we all face situations that are unexpected and highly stressful, where something bad could happen to our organizations and possibly risk our well-being or job security. Personal resilience boosts our ability to navigate these situations and instill confidence in the people who follow us and expect us to lead during the most difficult moments of our lives.

A Wave of Inspiration

In 2003, I went on a solo adventure and traveled worldwide for 18 months. In every country I visited, I sat down in the parliament to hear what the local pressing socio-economic issues were. Time after time the same challenge surfaced… the environment.

From Africa – where the concern was access to clean drinking water, to Australia – where I swam over disappearing grey coral reefs, to Chile – where I witnessed a plane flying over lakes to steal water for Argentinian vineyards.

Growing in up Canada with the abundance of freshwater lakes and rivers surrounded by two oceans, I was flabbergasted by this reality. I quickly understood the meaning of Blue Gold, a book by Maude Barlow and Tony Clarke that deeply moved me.

Concerned about this reality, water became my inspiration and motivation.

A Wave of Innovation

Principal source of all life, water is vital to human health.

Paradoxically, water is the main ingredient in almost all of our products. Water is also required to use most of our products. Offering biodegradable products to limit the damage in our water sources is a good start, but we must also be aware of the harmful repercussions of single use plastic packaging. These containers and plastic particles are largely found in our oceans and today form impressive plastic islands. We are part of an industry known for its single-use packaging and products that have damaging impacts on the ecosystem.

As conscious citizens and a responsible company, it is our duty to ensure the least impact possible on our waterways throughout the lifecycle of our products. For example, our new ecodesigned dish tabs have been tested to be efficient at low temperatures from 45° Celsius and in a shorter wash cycle. Not very extraordinary for some, but highly impactful on a larger scale and a small win for the company.

A Wave of Freshness

In our collective imagination, a wave represents a strong force of nature. Sometimes calm and peaceful other times tumultuous, water occupies an intimate place in which ecological concerns come to take root. If the wave on our bottles could talk it would tell you that it symbolizes cleanliness, foam, and effectiveness. Figuratively, the wave is our source of inspiration and wealth that must be thought of every day. Its beauty is present in every room where there is a water source in our homes, from the laundry room to the kitchen.

It’s easy to forget to drink enough water every day, it’s equally easy to forget that we waste water every day. In Canada, we’re privileged by its abundance from coast to coast, from the base of the Rocky Mountains in the West to the Gulf of Saint Lawrence in the East.

Let the wave on our bottles serve as a daily reminder throughout your household that water is precious and an essential part of our lives.

A Wave of Change

Just like our products, an actual ocean breeze does not smell like anything, yet it brings a sense of peace, wellness, and desire for change. Water scarcity is a worldwide challenge that is current and pressing, awakening a strong motivation for change. What if one day our entire product line contains no water and has no packaging?

Leveraging Technology To Improve Leadership Development

This interview may be useful for those looking to use online platforms instead of in-person instruction. The following blog is a republish of an article in Forbes by Maureen Metcalf. It is a companion to the podcast Leveraging Online Kajabi Platform To Build Thriving Brands.

As a university adjunct faculty member, consultant and coach, I have been using the tagline of “Innovative Leadership” for many years. This sets the bar for how I commit to my work as well as the services I deliver. I recently started to explore how I could refresh my use of technology to teach leadership in conjunction with coaching and workshops. I am looking for options to accelerate the leader’s learning process and offer a broad range of tools for different learning styles. I want to share my experience of how I am leveraging this technology to support leaders in their development.

I researched the many robust online delivery options and selected a tool that was a solid fit for my work: Kajabi. I selected it because of the strong technology platform, strong start-up support, cost-effectiveness, integrated payment and affiliate tracking modules and the ability to communicate with participants by product.

With the support of the online platform, I am rethinking what is possible. Right now, I am using the online training for the following three applications initially and I will expand these as we use the platform.

  1. We recently launched a 10-month IT leadership development program. This program was designed to build skills in the IT community in order to build the talent pipeline for senior roles. It will be delivered through monthly in-person sessions in conjunction with our local CIO forum. The online platform allows us to deliver training that integrates structured exercises, case studies and audio interviews with local CIOs and executives. One of the key objectives of the in-person sessions is to learn content and build a network. We expect the online element to significantly accelerate the building of leadership skills for mid- to senior-level IT professionals.

The online platform allows us to track payment and engagement with the materials. As the facilitator, this lets me manage the finances easily and also identify who is highly engaged so we can offer additional resources to enrich their experience. It also tells me who is less engaged so I can reach out and troubleshoot.

  1. We often augment our leadership coaching programs with a series of exercises designed to help participants build self-awareness, knowledge and skills. Especially for emerging leaders, we deliver a hybrid of training and coaching to prepare them to step into larger roles. For this group, we created a standard curriculum with exercises, case studies, audio interviews and videos. I can monitor client progress through the platform, and in this case, they share their progress prior to coaching sessions and discuss how their learning can improve their leadership work.

The online platform offers the option to package the leadership development curriculum by leadership level. I can sell packaged offerings of coaching and online training. It also gives the option to support affiliates so the other coaches and consultants in our organization work from a single platform with consistent processes and offerings.

  1. We offer online development programs as standalone offerings for individuals and companies to provide effective (and cost-effective) training for their emerging and current leaders. These programs can be combined with other programs the companies are conducting. Because this program is comprehensive and participants work through it over time, it provides the opportunity to internalize the learning, not just attend and depart.

The online platform allows us to customize materials for specific groups and tweak other courses where appropriate to reinforce and build on the in-person development investments they are making.

Another element we will be building into the platform that we are very excited about is an assessment that will be used by those taking courses, and it is also offered as a standalone service. Because an online platform can support a range of services, we are able to create a clean and user-friendly purchasing experience.

I have struggled for years to present a simple path for clients. Our company website is highly complex and positions us as a thought leadership and executive advisory firm. While that works for some audiences, it is inappropriate for others. Using Kajabi as our online platform and linking it to our main site and our book website, we can tailor the user experience to the target audience in a manner that is cost-effective for us and easy for the user.

I talk about the most effective leaders acting like scientists. This endeavor is one of my experiments. I did my homework and selected this platform. We are implementing several modules and we will continue to test and refine our experiment as we go along. For other coaches and consultants looking to extend your offering, I encourage you to explore the broad range of options for technology to enable and even extend the strong impact you are already having on clients.

Key Findings from a U.S. National Survey About Leadership

A new, annual national survey of attitudes about leadership in the United States uncovered widespread and increasing dissatisfaction with U.S. leaders, along with skepticism about the preparedness of younger generations to lead into the future.

Key findings from our scientific online survey of more than 1,800 people include:

  • Only 28 percent of those surveyed believe leaders in the U.S. are effective
  • Leaders are seen as less effective now than compared to 20 years ago (60 percent)
  • Leaders are regarded as too removed from the experiences of ordinary people (74 percent)
  • Many believe it is too risky in today’s social climate to be a leader (46 percent)
  • Many believe that unless they are at the top of an organization, they may not be able to be influential even if they try to lead, because leaders at the top are so powerful (49 percent)
  • Younger generations are not widely seen as being equipped to lead (57 percent)

These results are discouraging because we know that effective leadership is crucial if we’re to thrive socially, politically and economically. We do detect a few reasons for optimism, but overall, our findings have to be worrisome for our country’s leaders, for leadership educators and for all who care about the quality of leadership now and into the future.

The 1,849 respondents comprise a nationally representative sample based on gender, ethnicity, age, income and other factors. They were asked to think broadly of leaders and leadership rather than focusing on specific leaders or situations. We are not seeking opinions about Donald Trump or Bill Gates. The survey isn’t intended to examine perceptions of how specific leaders are performing, rather how people view the effectiveness of leaders and leadership generally within the U.S.

The survey defined leadership as the process of influencing people toward achieving a common goal, and leaders were defined as people who achieve that goal. Regardless of whether you have a formal title, you can be a leader. Leadership happens everywhere, not just in the most obvious places, such as government or business.

But in many places that leadership happens, it is seen as lacking. Fewer than 25 percent of the respondents say leaders in education, religion, national politics or the environment are effective.

Even as they criticize current leaders, survey participants say they are reluctant to step forward. Only 15 percent of the respondents claim they are involved in leading their community (although they may indeed be leading and not identifying their contributions as leadership). Further, it appears they don’t have high hopes for future generations. Nearly 60 percent of the respondents say younger Americans are not ready to lead and only 33 percent voiced confidence that young people will be able to steer the nation through the challenges ahead.

There is another cause for concern. When the morality of the leader is considered, half (50 percent) claim it is more important that a leader works for major issues that align with those the respondent supports than whether the leader adheres to high moral standards. Thus, half of the sample does not value leaders upholding morality as much as leaders supporting particular issues and agendas.

In terms of what respondents are looking for in leaders, 74 percent believe that the best leaders understand the experiences of ordinary people. About two-thirds believe leaders at the national and local levels should create an environment that supports diversity, considers perspectives of diverse people when making decisions and seeks to take care of the natural environment.

About half also say they’re comfortable with a leader who is different than them in gender/sex (56 percent), race/ethnicity (56 percent), sexual orientation (49 percent) or income level (48 percent). Fewer say the same about religious beliefs (43 percent). Political differences are a bigger sticking point, as only 28 percent say they are comfortable with a leader who holds opposing views, and only 34 percent would follow such a leader.

Participants were also asked where they went for information about leaders and how reliable those sources are for evaluating leaders. Television is the number one source sought for information (55 percent), trailed by non-social media online sources (44 percent). Half (50 percent) of respondents claim that social media (e.g., Facebook, Twitter, Instagram) does not provide them with adequate resources to make accurate evaluations of public leaders, whereas, just over half (53 percent) claim that traditional media (e.g., newspaper, television, radio) does provide them with adequate resources.

The results of the survey were first discussed at the 2019 annual conference of the International Leadership Association in Ottawa, Canada. The researchers received helpful feedback there and plan to delve into the nuances of the data by examining the results by demographics such as gender/sex, race/ethnicity, geographic location, religious beliefs, political affiliation, sexual orientation and income level. These results will be released as they become available. The survey will be conducted annually to track trends and to add questions relevant to contemporary issues.

Building Leader Character

This blog was written by Maureen Metcalf, based on the article Developing Leadership Character by Mary Crossan, Gerard Seijts, and Jeffrey Gandz, published in the Ivey Business Journal Issues: January / February 2012. Leadership character is critical in our rapidly changing world, filled with disruption and ethical challenges.  According to the article, Developing Leadership Character, “When it comes to leadership, competencies determine what a person can do. Commitment determines what they want to do, and character determines what they will do.”

“Character fundamentally shapes how we engage the world around us, what we notice, what we reinforce, who we engage in conversation, what we value, what we choose to act on, how we decide…and the list goes on.” While there is no generally accepted definition of character, Mary Crossan and her co-authors focus on personality traits, values, and virtues as the focus of virtue-based character in their article, Developing Leader Character. They also highlight the importance of Judgment, which is at the center of their leader character framework shown in Figure 1.”

 

All behaviors associated with character are virtuous, meaning that they have been vetted by research as desirable by cultures throughout history. And because only a few of the behaviors are trait-based, character can be developed. Some behaviors can be viewed as values, but it is essential to recognize that they are not just any values but only ones that satisfy the criteria of being virtuous. The Developing Leadership Character article analyzes eleven leadership virtues and what happens when they are either lacking or over weighted. Aristotle noted that any virtue will operate like a vice when other virtues do not support it. Thus, Courage becomes recklessness when not supported by Temperance. Integrity not supported by Humanity and Humility runs the risk of a person being dogmatic and egotistic. The aim is for individuals to develop strength in all dimensions of character. The following example from their article describes how virtue can strengthen an individual’s performance and become a vice when not supported by other character dimensions.

  • Accountability ensures that leaders own and commit to their decisions and encourages the same in others.
  • Without Accountability, leaders don’t commit to or own their decisions and cannot get others to do so. They blame others for poor outcomes and, in doing so, create a culture of fear and disengagement.  People stop caring, with potentially disastrous consequences.

How do we develop character?

Because character is a habit, the question is, “Who am I becoming while I am busy doing?” advises Crossan. We are always becoming something – more courageous, less courageous, more humble, or less humble. Developing character requires understanding what it is, mainly how virtues could operate like a vice. Many people are proud of their candor, their modesty, their calm, etc., but if these behaviors and the dimensions of character they support are not part of a strong network of behaviors, there is every possibility that they are counterproductive – operating like a vice. Consider something like “grit,” widely touted as necessary. Many behaviors within Courage and Drive are grit-like, but research on grit has shown that it can lead to burnout. Why? Because you need the other dimensions of character, particularly Judgment, to know when to exercise grit and when not to.

Developing character flies in the face of many approaches to leadership that suggest we should focus on our strengths and rely on others to complement our weaknesses. Complementarity makes sense for personality traits like introversion or extroversion, but weaknesses compromise individual judgment when it comes to character.

In another article co-authored by Mary Crossan, Elevating Leader Character Alongside Competence in Selection, “Character is constantly evolving, both personally and professionally. Thus, a person’s work and life experiences fundamentally shape character, and the story about who someone is and why they have become the person they are is unique to each person.” It will be necessary for the individual and the organization to attend to the virtues they want to see and understand how different virtues complement one another and how they complement one another.

We are unlikely to change character elements for each item referenced above if we are not conscious and motivated. Self-awareness, conscious choice, rewarding context, aligning complementary virtues, practicing virtuous behaviors, and motivation all impact the choice and outcome of the work to build character.

As we wrap up the discussion, I would like to return to the article Mary Crossan and her colleagues wrote, “Character is not something that you have or don’t have.  All of us have character, but the key is the depth of development of each facet of character that enables us to lead holistically.  Character is not a light switch that can be turned on and off.  There are degrees, and every situation presents a different experience and opportunity to learn and deepen character.  In particular, and for better or for worse, character comes to the fore when managing a crisis.  No one is perfect when it comes to character. Given that its development is a lifelong journey, we will rise to the occasion in some situations and disappoint ourselves and those around us in others.”

In our current, fast-changing environment, we need leaders who demonstrate character, informed by leadership virtues. Organizations must understand how to build character and the contexts that inhibit character development.

Corporate Citizenship – The De Beers Group

In this episode, Metcalf interviews De Beers Vice President Pat Dambe about the partnership between the government of Botswana and the De Beers Group of companies.

It is a fascinating interview that gives us an understanding of Botswana’s way toward independence from the British in 1966, the discovery of diamonds one year later, and the leaders at the time who had the foresight to build a better future for Botswana. The leaders of De Beers and Botswana, practically from the start, entered into a joint venture committed to ensuring that every diamond found belonged to every person in Botswana, contributing towards education, healthcare, and infrastructure. That vision and commitment resulted in Botswana shifting from one of the poorest African countries 52 years ago to a prosperous African country today.

Pat Dambe, with Maureen’s insightful questions, shares that story, touching on the leadership vision, the partnership between the country and the company, and the successes and challenges of that partnership.

The interview is infused with leadership lessons. It reminds us how everything in nature is related to everything else and how companies and countries reflect these highly complex ecosystems. It reinforces the importance of cultivating relationships and optimizing the tensions to find the commonalities. It reminds us about the importance of leadership looking forward, toward a future for the greater good of all instead of the immediate good of a few. And it helps us to remember that each of us is important, and each of us has the ability and the responsibility to contribute and to give to the common good.

Enough!

Enough of the imbalance that is destroying our democracies, our planet, and ourselves. Enough of the pendulum politics of left and right, as well as the paralysis in the political center. Enough of the visible claw of lobbying in place of the invisible hand of competing. Enough of the economic globalization that undermines sovereign states and local communities. Have we not had enough exploiting of the world’s resources, including ourselves as “human resources”? Many more people are concerned about these problems than have taken to the streets. The will of people is there; an appreciation of what is happening, and how to deal with it, is not. We are inundated with conflicting explanations and contradictory solutions. The world we live in needs a form of radical renewal unprecedented in the human experience. This book presents an integrative framework to suggest a comprehensive way forward.

The Triumph of Imbalance

When the communist regimes of Eastern Europe began to collapse in 1989, pundits in the West had a ready explanation: capitalism had triumphed. They were dead wrong, and the consequences are now proving fateful.

It was balance that triumphed in 1989. While those communist regimes were severely out of balance, with so much power concentrated in their public sectors, the successful countries of the West maintained sufficient balance across their public, private, and what can be called plural sectors. But a failure to understand this point has been throwing many countries out of balance ever since, in favor of their private sectors.

Welcome to the Plural Sector

There are three consequential sectors in society, not two. The one least understood is known by a variety of inadequate labels, including the “not-for-profit sector,” the “third sector,” and “civil society.” Calling it “plural” can help it take its place alongside the ones called public and private, while indicating that it is made up of a wide variety of human associations. Consider all those associations that are neither public nor private—owned neither by the state nor by private investors—such as foundations, places of worship, unions, cooperatives, Greenpeace, the Red Cross, and many renowned universities and hospitals. Some are owned by their members; most are owned by no one. Included here, too, are social movements that arise to protest what some people find unacceptable (as we have seen recently in the Middle East) and social initiatives, usually started by small community groups, to bring about some change they feel is necessary (for example, in renewable energy). Despite the prominence of all this activity, the plural sector remains surprisingly obscure, having been ignored for so long in the great debates over left versus right. This sector cannot be found between the other two, as if on some straight line. It is a different place, as different from the private and public sectors as these two are from each other. So picture instead a balanced society as sitting on a stool with three sturdy legs: a public sector of respected governments, to provide many of our protections (such as policing and regulating); a private sector of responsible businesses, to supply many of our goods and services; and a plural sector of robust communities, wherein we find many of our social affiliations.

Regaining Balance

How do we regain balance in our societies? Some people believe that the answer lies in the private sector—specifically, with greater corporate social responsibility. We certainly need more of this, but anyone who believes that corporate social responsibility will compensate for corporate social irresponsibility is living in a win-win wonderland. Other people expect democratic governments to act vigorously. This they must do, but they will not so long as public states continue to be dominated by private entitlements, domestic and global. This leaves but one sector, the plural, which is not made up of “them” but of you, and me, and we, acting together. We shall have to engage in many more social movements and social initiatives, to challenge destructive practices and replace them with constructive ones. We need to cease being human resources, in the service of imbalance, and instead tap our resourcefulness as human beings, in the service of our progeny and our planet.
